How to qualify pool-building inquiries before preparing an estimate

Before calculating materials or sending someone to measure a site, establish what the prospect wants built, where it would go and what they still need to decide. Missing information calls for clarification; a confirmed mismatch calls for a different next step. Use this guide to protect estimating time while keeping suitable projects moving.

Use the qualification worksheet

Agree on the outcome before asking for more inquiries

For a pool construction or installation business, a valid inquiry and a project ready for an estimate are different things. A valid inquiry lets the team speak with someone who made a real request. An estimate-ready project has enough scope, commercial fit and a next step the team can actually service. Neither guarantees a signed project.

Agree on that distinction with marketing, sales and the estimator. If acquisition focuses on new builds, record maintenance requests separately. If the business also handles renovations, define that route. Sales can establish commercial fit; site conditions, access and the construction solution need evaluation by the responsible technical team.

This method applies when detailed estimates take time and there are already inquiries to review. If there are too few relevant contacts, demand, the offer and reach need attention first. If site visits and proposals happen but contracts do not, pricing, trust, availability or follow-up may be the constraint. Qualification will not fix every stage of the buying process.

Start a conversation the prospect can answer

Avoid replying with only a catalogue or demanding a lengthy form before offering direction. A useful opening is: “To understand whether we can help and what to assess first, which town or area is the project in, and is it a new pool or a renovation?” Then clarify the stage of the project. The first message does not need to collect every item in the worksheet.

The website should explain the work the company accepts, its actual service area and the steps between initial guidance and a detailed estimate. If it publishes an investment range, use the company's current figures, with currency, date, inclusions and exclusions. A shell-only reference without excavation, installation or finishes may describe a different product.

This guide concerns Argentina, where customers may say piscina or pileta and continue a website inquiry through WhatsApp. It does not import US project prices or financing assumptions. State whether a reference is in Argentine pesos (ARS) or another currency. If the prospect has no budget in mind, explain realistic options from the company's own offer and ask whether that scope makes sense. An unknown budget is a question to resolve, not proof that someone cannot buy.

The project qualification worksheet

Complete this brief progressively during the conversation. “To confirm” is a useful answer. It is not a technical inspection or a list of facts every first-time buyer must already know. A town or service area is enough for the initial coverage check; collect the exact address later when needed to arrange a visit.

Download the editable CSV worksheet. Open or import it into a spreadsheet as comma-separated UTF-8 text. It includes questions, decision criteria and blank columns for the response, owner and next action. No registration or submission of project details to ALTO ROI is required.

Commercial intake before a technical assessment
ItemUseful questionDecision it supports
Location and coverageWhich town or area is the project in?Check the area served; do not infer someone's budget from their neighbourhood.
Project type and scopeIs this a new pool, renovation or installation? What should it include?Route to the right team; separate maintenance if it is not offered.
Site readinessIs the site available, or are you still deciding on it?Distinguish exploration from a project that can be assessed.
Size and constraintsDo you have an approximate size and space in mind? Is there an access issue to review?Record questions for the technical team; do not approve feasibility by chat.
Timing and flexibilityWhen would you like to use the pool? Is that date flexible?Compare expectations with assessment, preparation and actual capacity.
Investment scopeWith these inclusions and exclusions, does this indicative range make sense?Clarify expectations using the company's figures, without demanding proof of wealth.
Decision and next stepWho needs to take part, and what remains to be decided?Arrange a conversation or visit that can move the project forward.

Four routes that keep uncertainty visible

Our recommendation is to use observable decisions rather than a score that hides the reasons. A high score does not offset a project outside the service area. A missing answer should not automatically become a rejection. Every route needs an owner, a recorded reason and a date or condition for review.

Three similar inquiries, three different next steps

Fictional examples: a prospect wants a new pool in an area the business serves, has space available and is willing to discuss scope, but does not know whether machinery can access the site. A technical assessment may be the right next step. Sales should neither assume access is resolved nor ask the prospect to certify it.

Another person is still looking for a property and wants to understand the options. A detailed estimate for an undefined location creates precision the team cannot yet support. Provide orientation and agree to revisit when the site is known. If that guidance becomes paid professional work, explain its scope and terms before carrying it out.

A third inquiry has a defined site and compatible budget expectations, but needs a completion date the company cannot meet. That is a capacity or scheduling issue, not necessarily an advertising problem. Check flexibility. If the date cannot move, recording the mismatch is more useful than promising a deadline simply to secure a visit.

When qualification reduces work, and when it adds work

Illustrative workload: from 100 inquiries, the current process produces 20 detailed estimates, taking two hours each. That is 40 hours of estimating. An alternative adds four minutes of review per inquiry and produces 12 estimates of the same scope. It uses 6 hours 40 minutes of additional review plus 24 hours of estimating: 30 hours 40 minutes in total.

The difference is 9 hours 20 minutes. That is released capacity under these assumptions, not payroll savings or demonstrated sales growth. Routine contact time is assumed equal in both routes. Any additional work in the real process, including visits or new calls, belongs in the comparison.

Illustrative workload for the same 100 inquiries
WorkCurrent processAlternative
Additional review0 h100 × 4 min = 6 h 40 min
Detailed estimates20 × 2 h = 40 h12 × 2 h = 24 h
Comparable total40 h30 h 40 min
Released capacity in the model—9 h 20 min

The check that stops fewer estimates becoming the goal

The formula is: process hours = inquiries × extra review minutes ÷ 60 + estimates × hours per estimate. If the alternative above still produces 17 estimates, it takes 40 hours 40 minutes and uses more time than the current process. With four extra review minutes per inquiry, it would need at most 16 estimates to reduce the modeled workload. This is a boundary of the example, not a quota for salespeople.

Alongside hours, compare suitable projects reaching a proposal, accepted contracts and reasons for not progressing. A filter that turns away good buyers can cost more than it contributes. Review requests closed because of an assumption, unresponsive prospects and those whose budgets remained unknown. Keep open opportunities visible rather than treating them as lost.

Use cohorts with comparable time to progress before judging sales. A two-week review can reveal slow hand-offs or confusing questions; it cannot establish the profitability of projects that have not yet been contracted. A contract, a collected deposit and final project margin are separate records.

A simple register, with data appropriate to the task

Record a project ID, inquiry date, known source, status, reason, owner and next action. Keep repeat interactions under the same record when they concern the same project. Define person counts separately from project counts: one person may inquire about two real projects.

You do not need a new CRM to agree on these definitions. As a terminology reference, HubSpot distinguishes a qualified lead, an opportunity and a customer. Your team still needs to define the evidence for each transition. Completing an intake brief is not signing a construction contract.

In Argentina, articles 4 and 6 of Law 25,326 address relevant data collection and prior information. Do not request identity documents, household income or asset records for this initial conversation. Adapt notices and data handling to the actual operation; this worksheet does not certify legal compliance.

Keep phone numbers, email addresses and project addresses out of URLs, campaign parameters and data sent to Analytics. Google's guidance on personally identifiable information explains that boundary. An authorized commercial record and advertising measurement are different destinations.

Test the workflow without changing all your acquisition at once

Choose one service line and one accountable owner. Review recent inquiries using permitted records to identify which question would have changed the next action. Confirm coverage, scope, current price guidance and capacity with the people responsible. Then run a 14-day operational pilot, keeping any other changes identifiable.

At review, count inquiries answered, requests awaiting clarification, useful visits and time spent estimating. Inspect closure reasons and ask the technical team what was missing. Remove questions that do not inform a decision; retain those that prevent a specific observed error.

If inquiries already have context but stall later, work on proposals and follow-up. If they repeatedly concern a different service, review the ad and the page. An acquisition process connected to sales needs this feedback, as well as a well-written form.

Frequently asked questions

Should a pool builder publish a minimum project price?

Only when the company can stand behind it and explain inclusions, currency and conditions. A number without scope can invite misleading comparisons. When there is not enough information, explain the project components and what needs clarification instead.

Should a prospect with no stated budget be rejected?

Not automatically. Explain a scope and range from the company's own current offer and check whether they make sense. Someone learning about costs needs orientation; a confirmed mismatch supports a different route.

Does this worksheet replace a technical site visit?

No. It organizes the commercial conversation. Responsible professionals must assess site and construction conditions. Photos or a sales score do not prove installation feasibility.

Does the business need a new CRM?

Start with the authorized register the team already uses. Each project needs an understandable status, an owner and a next action. Choose software around actual volume and operational requirements.
